Your First AI Rock

Picking the wrong first AI project can sink momentum fast. Here’s how Integrators can set a clear, measurable AI Rock that earns a quick win and builds trust across the team.

Your First AI Rock

How to Scope, De-Risk, and Deliver Without Derailing the Quarter

Why Your First AI Rock Matters

When it comes to AI adoption, the first project you choose will make or break team confidence.

Pick something too big or too vague, and you’ll spend the quarter in firefighting mode.

Pick something too small or invisible, and you’ll fuel the “AI isn’t worth it” crowd.

As an EOS® Integrator, your role is to choose an AI Rock that’s visible, achievable, and tied directly to EOS outcomes.

The Risk of Picking Wrong

Bad first Rocks usually fall into one of three traps:

  • Too Big: “Replace our CRM with AI” — months of change management before results.
  • Too Vague: “Use AI to improve sales” — no clear success metric.
  • Too Tech-Led: “Deploy GPT-5 Agents” — sounds cool, but no one knows what problem it’s solving.

Three Criteria for a Great First AI Rock

  1. Small Scope, High Visibility
    • Solves one clear pain point in 90 days or less.
    • Involves just enough of the org to show cross-team impact.
  2. EOS-Aligned Metrics
    • Success is tied to your Scorecard or a measurable Rock outcome.
    • Example: “Cut weekly Scorecard prep time from 3 hours to 30 minutes.”
  3. Low Technical Risk
    • Uses proven tools already in your tech stack.
    • Avoids major process changes until the value is proven.

Your Role as Integrator

  • Frame the Rock in business language, not tech jargon.
  • Keep the team out of rabbit holes — no chasing shiny objects mid-quarter.
  • Align with the Visionary’s expectations so “quick win” doesn’t turn into “science project.”

Example Rocks That Work

  • Automate L10® Prep: Agenda, open issues list, and action items generated automatically from last week’s meeting.
  • KPI Commentary Assistant: Weekly auto-draft of Scorecard commentary for leadership review.
  • CRM Follow-Up Prompter: AI suggests next steps for deals with no activity in the past 14 days.

These Rocks are visible to the team, easy to measure, and deliver time savings that everyone feels.

Build in Safety Nets

  • Checkpoints: Review progress at 30 and 60 days.
  • Stop Criteria: If no measurable value is delivered by Day 60, pivot or halt.
  • Structured Approach: Use a 90-Day AI Sprint™ to keep the work contained and accountable.

The Payoff

A well-chosen first AI Rock proves two things:

  1. AI can deliver real EOS-aligned results.
  2. Your leadership team can test, learn, and scale without chaos.

That momentum makes every future AI initiative easier to green-light.
